I'm thinking about buying new concole gauge faces for all 4 gauges. How hard are they to replace and to remove the needle.

I did a temp gauge face replacement a while back. To do it right you need to R&R the aluminum rivets that hold the face. To properly re-install you will need to buck the rivets and those tools are not common garage items. You may be able to do it without bucking by just bending the rivet and using a drop of epoxy to steady things up.
