Just put new brakes, new brake cylinders on. I thought I had the brakes bled off okay. (evidently not quite good enough) When I apply pressure to the pedal, the first time, it feels weak, the second pump feels strong, like all is okay. The car stops good on the second pump. Does anyone have a diagnosis?? Air in the lines, or do I need a new master cylinder. These are the original brakes, all drum, no power assist canister!!

I'm sure you've adjusted the shoes correctly by using the drum to adjust the shoes.
Sincre there is no slot on the backing plate, either knock out the plug on the drum and use a spoon through the slot, or keep sliding on-off the drum on the shoes and adjusting the clearance for 0.010"-0.012" between the shoe and drum. Install the drum and pump the brake pedal to center the shoes about the drum. Brake pedal freeplay would be 1/16 inch or so, IMO. Adjustment is by the rod from the firewall.
